I find backswaps easier urban on since you can kind of keep your momentum going as you get on, at least for quick ones.
It's hard to tell without a video, but I'm guessing that maybe you are too focused on getting on the rail instead of setting yourself up for the swap as you get on. For frontswaps, try to keep your upper body open and facing down the rail as you get on so you can kind of just rotate your legs around for the swap instead of having to whip your whole body. One thing that helps is to realize that you are coming on with your momentum bringing you across the rail, so try to land on the edge of the rail too as you come on to stop yourself from continuing across the rail.
